Welcome back to the next installment in our SMART Start series journey. If you tuned into our last post, you’re familiar with NED — our trusty, albeit fictional, navigator of the complex digital transformation terrain. Today, NED is back to help us unpack the significance of ‘R’ in our SMART acronym: Role Clarity.
Role Clarity: The Compass for Transformation
In the turbulent seas of change, it’s easy to get lost without a compass. Role clarity serves as just that, guiding each member of the team so everyone knows exactly what they’re doing and why. It’s about delineating the paths for both your internal champions and your external allies. Without this clarity, you’re essentially asking your team to hike through dense fog without a map.
Why Does Role Clarity Matter?
Let’s take a page from NED’s book. You see, NED incorrectly assumed the software vendor would handle the procedural documentation. Software companies are great at telling you how to use their software. They can tell you how it will likely be used in your company. What they can’t do is write your day-to-day procedures for using the software specifically within the nuances of your business. Classic mix-up. It’s a common oversight, but it underscores the essence of why role clarity is crucial: setting realistic expectations.
By clearly defining who is responsible for what, we can spot gaps early on—whether it’s a skillset that’s missing or a piece of the puzzle that’s not being addressed. This foresight allows us to shore up resources, avoid unnecessary drama (or trauma!), and ensure a smoother sail through the ‘messy middle’ of transformation.
Implementing Role Clarity
How did NED get it right the second time around? Dialogue—open, honest conversations about joint roles and responsibilities. It’s about nailing down who does what, but more importantly, empowering each member to own their part. After that, it’s about revisiting and reinforcing and adjusting as the journey unfolds.
Role clarity isn’t just about filling out a RACI matrix—it’s about living it. It’s not enough to assign titles and responsibilities; we must support and empower team members to thrive in their roles. For some, this may be a leap into a new realm of authority, which can be as exciting as it is daunting. It’s our job to coach and reinforce their path to confidence.
RACI to the Rescue
The RACI matrix — Responsible, Accountable, Consulted, Informed — is an oldie but goodie. It’s a simple project management tool that can save tons of time and confusion. By clearly defining who is accountable for decisions, who is responsible for execution, who needs to be consulted, and who should be kept in the loop, we can streamline decision-making and keep our projects jetting forward instead of stalling.
Looking Ahead
NED’s journey is far from over, and neither is ours. Next time, we’ll explore Target Transparency, the ‘T’ in SMART. But until then, think about it for yourself. Have you encountered a ‘NED situation’ in your transformations? How did clarity—or the lack of it—affect your journey?
Stay tuned, and let’s keep innovating boldly, together.
